Chaitanya Baddam explains why AI adoption still fails to scale and what leaders must do to redesign processes, build trust and drive real impact.

During a recent conversation on The Executive Outlook, Isha Taneja spoke with Chaitanya Baddam, Chief Data Officer and a founding team member at COVU, about AI adoption, operational discipline and what it really takes to move beyond pilot projects. Most companies think AI adoption fails because of technology. It often fails because businesses try to place intelligent tools on top of inefficient systems. Chaitanya brought a clear and grounded perspective to that reality. She does not speak in hype. She speaks about outcomes, trust, and practical decisions leaders must make when technology changes the shape of work.
She also shared something that gave the whole conversation its real weight. At COVU, the mission is not simply to build software for insurance agencies. It is meant to prove that small and midsized agencies can compete at a much higher level when they have the right technology, more time, and better support. That is why her view of AI adoption feels so grounded. This was never a conversation about shiny tools. It was a conversation about what happens when businesses stop treating AI like an accessory and start treating it like a serious business design choice.
One of the strongest ideas Chaitanya shared was also one of the simplest. The biggest blocker in AI adoption is usually not technical. It is that most companies are trying to bolt AI onto broken processes. They want AI to make inefficient workflows faster instead of stepping back and asking a harder question: if we were designing this process today, would we even build it this way at all? That question changes everything because it shifts the conversation from adding features to rethinking work.
She also pointed to a second problem that many leaders know too well. Pilots often prove that AI can work, but they rarely escape the lab. They get trapped in procurement, compliance reviews, and IT integration. Momentum fades before business value have a chance to scale. In Chaitanya’s view, the companies that break through this pattern usually have one thing in common. They have executive sponsorship strong enough to cut through internal friction and get things moving. That is why AI adoption is not only a technology story. It is also a leadership story.

Chaitanya offered a practical starting point that more executives should borrow. Pick one painful, repetitive process that still requires judgment. It could be underwriting, claims, customer onboarding, or another workflow where people are spending energy on tasks that no longer create proportional value. Consider posing a more focused question: if we were to redesign this process using AI from the ground up, what changes would we implement and what actions might we eliminate entirely? That is where real opportunities begin to reveal themselves. It is also where AI adoption starts to move from vague enthusiasm into disciplined business thinking.
That mindset shaped one of the most memorable examples in the conversation. COVU gathered senior leaders from product, technology, architecture, security, operations, compliance, and marketing in one room to tackle a real problem. Instead of talking only about current limitations, they were asked to imagine how the product should work if those restrictions no longer existed. They had a short window to write down what they wanted the product to do. Those inputs were then consolidated through AI into a working product concept in a remarkably short time. The real impact of that moment was not just speed. It was belief. When people can see AI solving their problem in their context, buy-in becomes much easier.
One of the deeper shifts Chaitanya highlighted is that product development itself is no longer the bottleneck it once was. AI has changed how quickly teams can move from idea to prototype. It has also changed how people think about what is possible. That does not mean leaders should trust everything AI produces. Chaitanya was clear on that point. AI is powerful, but it is not yet at a stage where it should be trusted blindly in production. Strong engineers and people with real domain knowledge still need to review the output, validate the code and confirm that what is being built is reliable enough to ship.
That balance between speed and human review is important. It is easy to talk about acceleration, but harder to talk honestly about accountability. Chaitanya’s view is much more useful because it holds both ideas together. AI can take teams much farther and much faster than before, but the final layer of trust still depends on experienced judgment. That is what makes her view of enterprise AI adoption feel credible. It is optimistic without becoming careless.

The most concrete proof point in the conversation came from a real insurance workflow. Chaitanya described a pain point that had become painfully normal for many agencies. Agents were overwhelmed by the influx of emails. Every day, they had to sort through a flood of incoming messages and decide which ones required action, which ones needed human judgement and which ones were simply noise. Valuable people were spending hours in triage mode instead of serving customers.
To solve that, COVU built an AI system that classified incoming email into three buckets. The first bucket included spam, marketing notifications and other invalid messages that needed no action at all. The second bucket captured valid customer requests that still require human judgement. The third bucket was the real breakthrough. These were messages the system could understand and close autonomously without human intervention. It was a strong AI adoption use case because it was repetitive, high-volume, operationally painful and tied directly to better use of human time.
The results were significant. By the end of 2024, the system was automatically closing 95 percent of invalid emails. The percentage of total email volume that could be closed autonomously varied by agency, with some landing around 30 to 50 percent and others reaching 60 to 65 percent. That variation mattered, but what mattered even more was the human outcome. Agents were no longer spending the bulk of their day sorting through noise. They could focus again on advising customers, solving more complex issues and building relationships.
Chaitanya shared one line that captured the emotional truth of the problem better than any metric could. One agent said they had joined to help customers but had become a glorified email sorter. That is the kind of sentence leaders should not ignore. It shows what meaningful AI adoption really looks like. It does not just automate work. It removes cognitive drag and gives people back the part of the job that feels valuable, skilled and human.

Another important nuance in the conversation was that AI impact is not uniform across organizations. Some agencies saw stronger automation rates because they had better email hygiene and clearer processes. That insight matters because it explains why the same AI capability can produce very different outcomes in different environments. Chaitanya put it plainly: Technology is the enabler, but operational discipline is the multiplier. AI can amplify a strong operating model, but it cannot fully rescue a weak one.
That is one of the most executive-relevant ideas in the entire discussion. Many leaders assume uneven AI results mean the model is inconsistent. Sometimes the bigger truth is that the process around the model is inconsistent. Clean inputs, clear workflows and disciplined execution still matter. AI does not erase that reality. It makes it more visible.
The conversation then moved into one of the most valuable sections for senior leaders. Chaitanya argued that one of the most common mistakes executives make is trusting data simply because it appears in a dashboard. A polished visualization can create confidence while hiding weak pipelines, unclear lineage, and fragile assumptions underneath. Her test was both simple and sharp. If a metric moved by 20 percent tomorrow, could the team explain why with confidence? If not, then the organization does not really have data integrity. It has a data theater.
That phrase lands because it exposes a problem many companies live quietly. They have the appearance of insight without the confidence that should come with real trust. Chaitanya then laid out three things leadership needs if it wants systems people can rely on. First, there must be lineage transparency so important numbers can be traced back to their source. Second, there has to be human-in-the-loop validation, so anomalies flagged by AI are still reviewed by people who understand the context. Third, there must be incentive alignment, so teams are rewarded for data accuracy, not just for producing more dashboards.
She also made a comparison that deserves attention. Companies that get this right treat data infrastructure the way they treat financial controls. It may not be glamorous, but it is rigorous, auditable and essential. That framing is powerful because it moves data out of the category of background technology and into the category of executive responsibility. AI adoption will never feel safe at the leadership level if the data beneath it still feels questionable.
If your team cannot explain the number, the dashboard is not insightful. It is a theater.
In the final part of the conversation, Chaitanya widened the lens. She argued that executives need to stay close enough to technology to understand what is changing, especially now that new tools, models and capabilities are appearing constantly. But the deeper shift is not just the pace of innovation. It is the way AI changes what enterprise systems are supposed to do. Traditional systems like CRM were often built as systems of record. They stored information, tracked stages, and depended heavily on manual entry.
AI changes that model. It allows companies to ingest and synthesize signals that no person could reasonably track at scale, from customer interactions and support tickets to product usage, email sentiment and market movement. Instead of simply recording what happened, the system can surface what matters and suggests what to do next. Chaitanya’s example here was especially telling. Rather than showing a sales rep that an opportunity has been aging, AI can surface a fuller picture. Customer usage has dropped. The key executive has changed. A competitor has launched a rival product. Here are the next best moves. That is not just better reporting. That is a move from recordkeeping to contextual intelligence.
Her advice to leaders was clear. Stop treating products as places where data goes to die. Use AI to pull intelligence out of those systems and push it into the tools people actually use, whether that is email, Slack, or workflow platforms. In the end, systems should work for humans, not the other way around.
The future is not a system of record. It is a system of intelligence.
